The Commercial Health Check

One call of about an hour, a review of the numbers, and a written report of where the money sits and where it goes.

Over one to two weeks: one video call of about an hour, and a review of the numbers behind it. On the call we walk through how work actually flows: how an enquiry becomes a job, a job becomes an invoice, and an invoice becomes money in the bank. We ask questions; you run your business. The disruption is a few hours of your time, total.

What you get

A written findings report of six to ten pages: each leak the records show and what it is costing you per month or per year. The three fixes worth doing first are ranked by money recovered against effort. It is yours to act on with us or without us. For contractors, pipeline, variations, retentions and applications are reviewed as standard.

We set up a working process for recording extra work, preparing your payment applications and tracking what you are owed. It is built around your agreed jobs, with tools your people will use and the training to use them.

You pick the fixes from the report; we build them over three to six weeks. We assemble and connect proven tools and set them up around how you already work. Then we hand over properly: your team trained, everything documented, subscriptions in your name.

What it looks like on a job

That is one example, on a contracting job. The shape follows what the report found: a firm whose problem sits between the quote and the invoice gets a quoting-to-payment process, built the same way. Preparing your applications every month afterwards is a separate service.

Systems drift the moment nobody owns them. We stay on to keep it running: something breaks, you want a tweak, a better tool comes out - handled. Bigger pieces of new work are quoted separately. It also includes a one-page commercial snapshot each month, so you can see where the work stands. A standing monthly arrangement, cancel any time.

Payment applications decide when you get paid and whether variations ever become money.

Each month, per contract, we prepare yours properly: measured works assessed, variations captured and priced, substantiation attached, and your retention position tracked. You check it and submit it on time. What goes in is prepared by a quantity surveyor and Chartered Member of the CIOB, at main-contractor standard.

Each contract's application dates go in a calendar we run to, so yours is ready before the date. The date we need your paperwork by, and how many contracts are covered, are agreed in writing before we start. The Commercial Payments Bill going through Parliament would put more weight on the application itself; this service is that discipline, delivered monthly.

What moves it is how many instructions a month the contract carries and whether the records already exist.

Applications decide when you get paid. They are not the only place the money is lost. It goes in the weeks between: the instruction nobody wrote down, the certificate that came in short and was never queried, the retention that fell due and was not applied for.

For each contract, we run the commercial side month by month. The difference from the application service is everything after the application goes in: the certificate checked, the register kept, retention and payment tracked.

You stay in charge. You submit, you speak to your customer, and you keep the phone; we prepare, check and draft. It runs on records kept in your name, so nothing depends on us staying. Final accounts, disputes and site measurement are quoted separately when they arise. How many contracts, the dates we work to and the day your records reach us are agreed in writing before we start, and you can stop at the end of any month.

Retention Recovery sprint

The full retention ledger built, release dates checked against each contract, and the chasing correspondence prepared for you to send.

£750 fixed, plus 12.5% of retention paid to you within six months as a result of the sprint

On £6,800 recovered, for example, the fee is £750 plus £850, £1,600 in all.

If retention money is sitting overdue or at risk, with or without a health check, we run a focused sprint to get it moving. The full retention ledger is built, entitlement and release dates are checked against each contract, and the chasing correspondence is prepared for you to send.

The base fee covers the work; the rest is only earned when money actually lands, which keeps our incentive exactly where yours is. The share is calculated on the retention paid to you, nothing else, and is invoiced when the money reaches you, never before. How many contracts the sprint covers, and how far the correspondence goes, are agreed before it starts.

The email to send back is drafted for you. If you tell us the date you need it back by, we confirm before we start. A review tells you what the terms mean and what to push back on; it does not take the risk out of a contract you sign.

Questions people ask before they book

No. You are buying a working process; the tools are the how, not the what. Whatever the process runs on is set up in your name, on your accounts, from the first day, so it stays yours whether or not we are still involved.

That is a familiar picture, and it is usually the implementation that failed rather than the software. We choose the right pieces for your business, connect them so they work together, and stay until your people are comfortable using them.

Usually £20 to £50 a month for the tools the process runs on, held in your name from day one - your data, your accounts, no lock-in to us. What yours will cost is in your scope before anything starts.

We do the work ourselves. We keep the client list small so that each one gets proper attention. Calls are booked in advance at times that suit you: early morning, lunchtime or evening in the week, and weekends between 12 and 6. Between calls everything moves by email and WhatsApp, and delivery dates are agreed in writing before anything starts.

They stay exactly where they are. An accountant records what has happened and keeps you compliant; our work comes before that, on what you are owed and when it arrives. The systems we build give them cleaner numbers to work with.

It is the part of a QS's work that keeps money moving on a live contract, done by a quantity surveyor and Chartered Member of the CIOB, without the salary. It is not someone on site or in the room with your customer, and it does not negotiate for you. Where a contract needs that, we say so in the first conversation.

Owner-run firms, roughly 1 to 20 people. Larger firms with an operations manager and their own IT usually need something different, and if that is you we will say so in the first conversation.
